Challenge

AERDF approached WeLoveNoCode with an education technology project initially scoped for one developer over one month, with a budget of $2,000.

After reviewing the requirements, I identified that the proposed timeline, team composition, and budget did not adequately reflect the complexity of the work.

Delivering the project effectively required a more realistic scope, additional technical expertise, and a structured implementation plan.

My role

Product & Project Management, Client Success and Account Expansion.

I worked directly with the client to understand their requirements, reassess the project scope, align expectations, and coordinate the multidisciplinary team responsible for delivery.

My responsibilities combined product scoping, stakeholder management, delivery planning, and commercial account management.

Decisions & approach

Rather than proceed with an unrealistic delivery commitment, I worked with the client to redefine the engagement around its actual requirements.

I proposed expanding the delivery team beyond a single developer to include development, design, QA, and project management.

We also revised the implementation timeline from one month to three months, providing a more achievable delivery plan.

This consultative approach helped align the client's expectations with the resources and execution needed.

Outcomes

200% increase in initial contract value, from $2,000 to $6,000.

The revised engagement delivered approximately 85% of the agreed project scope within the three-month implementation period.

More importantly, the initial project developed into an ongoing client relationship lasting approximately one year.

Lessons

The experience reinforced the value of effective discovery, transparent communication, realistic project scoping, and aligning commercial outcomes with customer needs.
